Every overclaimed AI product that flops is quietly doing the industry a favor. The current correction looks messy, but it is healthier than the boom that came before it.

Why this argument now

The AI market is entering a more skeptical phase. That shift deserves interpretation, not just reporting, because what looks like a downturn can also be a quality filter. The data from Gartner, Goldman Sachs, MIT, and S&P Global has reached a critical mass that warrants a sustained editorial argument rather than a news summary.

The easiest way to misread the current AI market is to see every failed launch, inflated claim, or quietly abandoned feature as proof that the whole category was overblown. A better reading is that the industry is finally being forced to separate what is genuinely useful from what was merely well-marketed.

That distinction matters. The last two years rewarded speed, spectacle, and narrative dominance. In that environment, almost any AI feature could be framed as the beginning of a platform shift. If a product generated text, summarized documents, or inserted a chatbot into a workflow that did not need one, it could still attract attention because the market had not yet developed strong immunity to exaggeration.

Now it is developing that immunity. That is not a sign of collapse. It is a sign of maturation — and the data is starting to prove it in ways that should feel clarifying rather than alarming.

The Map Already Predicted This

None of this is entirely surprising if you have been watching Gartner’s Hype Cycle for Artificial Intelligence closely. For decades, Gartner has tracked the lifecycle of emerging technologies through five distinct phases: the Innovation Trigger, the Peak of Inflated Expectations, the Trough of Disillusionment, the Slope of Enlightenment, and finally the Plateau of Productivity.

Generative AI is now officially in the Trough. Gartner’s 2025 Hype Cycle, authored by analysts Birgi Tamersoy and Haritha Khandabattu, placed generative AI squarely in the disillusionment phase — the period where, as Gartner defines it, “interest wanes as experiments and implementations fail to deliver.” Producers shake out. Weak players fail. Investments continue only if the surviving providers improve their products to the satisfaction of early adopters.

This is not a failure state. This is the mechanism. The Trough of Disillusionment is not where technologies go to die. It is where they go to prove they deserve to live.

What makes the current moment notable is how crowded the Trough has become. Gartner’s supply chain practice found that fewer than 30% of generative AI pilots in supply chain operations successfully reached production deployment. Separately, Gartner’s procurement practice officially classified generative AI for procurement as having entered the Trough of Disillusionment, with Kaitlynn Sommers, Senior Director Analyst in Gartner’s Supply Chain practice, noting that “fragmented and low-quality data across procurement systems can hinder accurate outputs.” That is not a niche problem. That is a description of most enterprise data environments.

Meanwhile, AI agents — the next thing the industry decided to stake its optimism on — now sit at the Peak of Inflated Expectations on Gartner’s 2025 chart. If you have been watching the pattern, you know what comes next for them too.

Corrections Are How Markets Learn

Every hype cycle creates waste. Capital gets overallocated. Founders copy each other. Buyers adopt tools for fear of missing out rather than because the products fit real operational needs. The important question is not whether that waste exists — it always does. The important question is what happens when the market finally notices.

Right now, the data on that question is arriving at scale and it is sobering. According to an S&P Global Market Intelligence survey of over 1,000 enterprises across North America and Europe, 42% of companies abandoned most of their AI initiatives in 2025 — a dramatic spike from just 17% in 2024. The average organization scrapped 46% of its AI proof-of-concepts before they ever reached production.

The RAND Corporation confirmed that over 80% of AI projects fail overall, which is twice the failure rate of comparable non-AI technology projects. MIT’s Project NANDA found that 95% of generative AI pilots failed to deliver measurable impact on profit and loss, describing the gap between activity and value as the “GenAI Divide.” American enterprises spent an estimated $40 billion on AI systems in 2024 alone, and the majority of that investment has yet to produce a line on any income statement.

The McKinsey 2025 State of AI report found that while 23% of organizations claim to be scaling AI, the vast majority remain in what researchers are calling “proof-of-concept purgatory” — succeeding at demonstration, failing at integration. A Gallup survey from late 2024 found that only 15% of US employees report that their employers have communicated a clear AI strategy at all.

These are not numbers that suggest a technology wave cresting at its peak. They are numbers that suggest a market learning, painfully and expensively, what the technology is actually good for.

That is healthy pressure.

When weak products fail, they do not just disappear. They teach the market what to stop rewarding. Each disappointment makes the next buyer slightly more disciplined, the next founder slightly more specific, and the next pitch slightly less inflated. In other words, the correction itself becomes a form of industry education — and the tuition, while steep, is producing knowledge that could not have been acquired any other way.

The Money Is Still Flowing — But The Questions Are Getting Harder

There is a structural tension inside the current correction that is worth naming clearly: the skepticism and the spending are rising at the same time.

Goldman Sachs projects that total AI capital expenditure from hyperscalers alone will exceed $667 billion in 2026, a 62% jump compared to 2025. AI startups raised $44 billion in the first half of 2025 alone — more than all of 2024 combined. The infrastructure buildout shows no sign of slowing.

And yet, the same institution whose analysts are bullish on AI infrastructure spending has produced some of the most pointed questions about what it is all purchasing. Goldman Sachs Chief Economist Jan Hatzius said in early 2026 that AI investment had contributed “basically zero” to US GDP growth in 2025, noting that a large portion of AI infrastructure spending adds to Taiwanese and Korean GDP rather than American GDP because of where chips are manufactured. “We don’t actually view AI investment as strongly growth positive,” Hatzius said — a remarkable statement from an institution that has watched the AI spending boom from the front row.

Jim Covello, head of Goldman Sachs global equity research, raised the sharper challenge: AI must eventually solve complex problems to earn an adequate return on the trillion-dollar cost of building and running the technology. His paper, titled “Gen AI: Too Much Spend, Too Little Benefit?”, argued that the financial returns remain uncertain and that the current phase of investment requires a very favorable scenario to justify current equity valuations.

MIT economist Daron Acemoglu, who contributed to Goldman’s analysis, forecasts a modest 0.5% productivity increase over the next decade — a figure that sits in stark contrast to the 9% productivity boost Goldman Sachs’ more optimistic models projected. Acemoglu’s argument is not that AI is useless. It is that genuinely transformative changes require systemic adoption, workflow redesign, and institutional change that does not happen on the timeline that venture capital demands.

Goldman’s own granular data supports a nuanced reading. The firm found no meaningful relationship between AI adoption and productivity at the economy-wide level, but did identify a median productivity gain of around 30% for two specific, localized use cases in companies that quantified AI-driven improvements on targeted tasks. That gap — zero at the macro level, 30% in focused applications — is the most important data point in the current debate. It says the technology works. It says the deployment model is what is failing.

That is a very different problem than “AI is not real.” It is a problem that a maturing market is actually capable of solving.

Not Every AI Product Deserves To Survive

There is still a tendency in AI coverage to talk as if any slowdown in excitement is inherently bad for innovation. It is not. Some products should fail. Some categories should shrink. Some companies should discover that adding a model to a brittle workflow is not the same thing as building a durable business.

The evidence on this is instructive. MIT’s research identified what it calls a “learning gap” — the failure does not typically arise from model quality but from the fact that off-the-shelf AI tools do not adapt to enterprise contexts, workflows, or the organizational knowledge embedded in how specific businesses actually operate. Generic tools like ChatGPT excel for individuals because of their flexibility. They stall in enterprise settings because they have no institutional memory, no access to the 80% of business-critical information that lives in unstructured formats, and no mechanism for learning what a specific organization actually values.

More than half of enterprise generative AI budgets are flowing into sales and marketing tools, yet MIT found the highest actual ROI in back-office automation — eliminating outsourcing costs, streamlining operations, cutting external agency spend. The misallocation is not accidental. Sales and marketing tools are easier to demo. Back-office transformation is harder to sell to a board but more likely to survive contact with reality.

The IBM Institute for Business Value found that enterprise-wide AI initiatives achieved a 5.9% ROI against a 10% capital investment. That is not a catastrophe, but it is not the transformative returns that justified the framing. And it is certainly not the number that makes a CFO comfortable doubling the investment next quarter.

The sector does not become stronger by protecting weak ideas from scrutiny. It becomes stronger by letting bad abstractions break in public.

That is especially true in a market crowded with interface clones and thin wrappers. Once investors, buyers, and users become less tolerant of vague claims, the burden shifts back toward product quality, distribution, trust, and domain depth. That shift is good for the companies building something real, and uncomfortable for the ones living off momentum and benchmark theater.

Agents Are Just The Hype Cycle Running Again

It is worth pausing on the AI agents moment, because it illustrates how quickly the industry has learned to replace one overclaimed narrative with another.

As generative AI entered its Trough of Disillusionment in 2025, the marketing machinery pivoted almost seamlessly to AI agents — autonomous systems that perceive, decide, and act across digital environments. The promises accelerated faster than the evidence. Gartner’s Birgi Tamersoy put the structural problem plainly: “You cannot automate something that you don’t trust, and many of these AI agents are LLM-based right now, which means that their brains are generative AI models, and there is an uncertainty and reliability concern there as well. If you want to automate something completely, you have to trust it very much.”

That framing cuts through a lot of the agents discourse. Autonomy requires trust. Trust requires reliability. Reliability requires the kind of rigorous production testing that most AI products have not yet undergone at scale. A 2024 PwC survey found that 80% of business leaders do not trust agentic AI systems to handle fully autonomous employee interactions or financial tasks, citing concerns about accuracy and reliability.

The agents narrative is not wrong. The technology is real and the trajectory is meaningful. But Gartner’s 2025 analysis identifies AI agents alongside AI-ready data as the two fastest-advancing technologies on the Hype Cycle — accompanied by “ambitious projections and speculative promises.” In other words: we are watching the same film again, with a new title card at the front. The Trough is patient. It will wait.

The Real Winners Usually Look Boring At First

One side effect of a cooling hype cycle is that genuinely useful products can finally be evaluated on clearer terms. The winners in the next phase of AI may not be the loudest launches or the most cinematic demos. They are more likely to be the tools that reduce friction in a narrow workflow, handle sensitive data responsibly, and fit into existing habits without demanding total reinvention.

The MIT data supports this. Purchasing AI tools from specialized vendors and building through partnerships succeeds about 67% of the time, while internal builds succeed only one-third as often. The McKinsey finding is similar: organizations reporting significant financial returns are twice as likely to have redesigned end-to-end workflows before selecting modeling techniques. The technology is secondary to the architecture around it.

That tends to look less revolutionary in the moment. It also tends to be more durable.

This is where the correction becomes genuinely valuable. It lowers the reward for theatrical storytelling and raises the reward for execution. It forces the category to answer a harder question than “Is this AI?” The harder question is “Is this better, in a specific workflow, for a specific kind of work, that a specific organization already needs to do?”

The companies that have been quietly answering that question — not the ones building vague horizontal platforms for an audience that has not yet materialized — are the ones who will be standing on the other side of the Trough. Gartner’s Haritha Khandabattu summarized it clearly: “Despite the enormous potential business value of AI, it isn’t going to materialize spontaneously. Success will depend on tightly business-aligned pilots, proactive infrastructure benchmarking, and coordination between AI and business stakeholders.”

That is not a pessimistic statement. It is a precise description of the work that actually needs to happen — work that the peak of the hype cycle was actively discouraging because it was slower and less narratively exciting than announcing a new model.

A More Skeptical Audience Is A Better Audience

The AI audience is changing too. People have seen enough launches to understand that novelty alone is not credibility. They have seen enough benchmarks to know that performance on a demo task does not guarantee real-world value. They have seen enough assistant interfaces to understand that convenience, trust, and workflow fit matter as much as raw model capability.

That skepticism should not be feared. It should be welcomed.

The Centre for International Governance Innovation has framed the Trough of Disillusionment as “a way station on a journey, not a terminus” — noting that the current phase is precisely the moment where “commercially viable wheat gets separated from economically unfeasible chaff.” That is a clarifying function. It does not destroy markets. It calibrates them.

An audience that demands proof is harder to impress, but it is also easier to build for honestly. It rewards clarity. It notices specificity. It punishes jargon inflation and benchmark manipulation. Over time, that creates better incentives across the stack — from model vendors to application builders to the media covering them. Including, for what it is worth, publications like this one.

The Boom Needed A Reality Check

The AI boom produced real breakthroughs. The transformer architecture, introduced by Google researchers in 2017, fundamentally changed what was possible in natural language processing. The scaling laws that made large language models viable rewrote the field’s assumptions about the relationship between compute and capability. These are genuine scientific achievements. They deserved their recognition.

But the boom also encouraged a style of product thinking that treated inevitability as a substitute for evidence. Too many companies assumed that because AI would matter broadly, their version of it would matter immediately. Those are not the same claim, and the market is now enforcing the distinction.

The JP Morgan estimate that AI needs to generate over $600 billion in annual revenue just to achieve a 10% return on current infrastructure investments puts the scale of the gap in useful relief. OpenAI’s entire 2025 revenue came in at under $20 billion. The infrastructure is being built for a revenue base that does not yet exist. That is a bet, not a business model, and bets are adjudicated by reality over time rather than by announcement.

The current correction is a reminder that timing, execution, and usefulness still matter — and that even the most significant technological transitions in history took longer to produce economic returns than the initial wave of optimism suggested. The electrification of American industry took decades to show up in productivity statistics, a pattern that economists Paul David and Robert Gordon have documented extensively. The internet created enormous value, but most of that value arrived years after the dot-com bust wiped out the companies that arrived too early with too little product-market fit.

The market is not rejecting AI. It is rejecting lazy certainty — the assumption that proximity to a genuinely transformative technology is equivalent to building a genuinely valuable product.

What Comes Next

The Slope of Enlightenment is the phase after the Trough in Gartner’s framework. It is where second-generation products emerge, where organizations refine use cases, where best practices develop, and where the technology starts delivering against more realistic expectations. It is typically quieter and less covered than the peak. It is also where durable value gets built.

Gartner’s 2025 Hype Cycle identifies ModelOps, AI-ready data, and AI engineering as the technologies currently climbing the Slope of Enlightenment — not the headline-generating concepts, but the infrastructure and discipline required to make the headline-generating concepts actually function in production environments. That shift, from curiosity to consolidation, from “what can AI do” to “how can we make AI work safely at scale,” is exactly what should follow a period of inflated expectations.

The companies and institutions navigating that shift well are not the ones making the most noise right now. They are the ones doing the harder, less glamorous work of integrating AI into real systems, managing real data quality problems, building real organizational capability, and measuring real outcomes against real baselines.

That work looks less revolutionary in the moment. It also tends to be more durable.

This phase, however noisy it looks from the outside, may be one of the healthiest developments the AI industry has seen since the generative surge began. A market that stops believing everything is finally capable of identifying what is actually worth believing. And a technology that survives the Trough — stripped of the promises it could not keep, left with the value it can actually deliver — is a stronger foundation for what comes next than a boom that never had to answer for itself.

The hype cycle is eating itself. That is exactly what it is supposed to do.
